Sooner or later, every SME owner faces the same question: do we hire, or do we automate? What looks like a simple choice actually hides a financial comparison that very few people do properly — because they don't have all the numbers on the table.
The real question behind "should I hire?"
When an owner says "I need to hire", they're really saying one of three things:
"We have too much work for the current headcount" — in that case, the real question is: what type of work is it? If it's mainly repetitive and predictable (follow-ups, confirmations, data entry), automation deserves serious evaluation before recruiting.
"Certain tasks aren't getting done at all" — same question. Tasks left undone due to lack of time are often exactly the ones automation can take on.
"I need a skill nobody on the team has" — that's different. An experienced sales rep, an accountant, a specialist technician: these are irreplaceable human profiles. Automation isn't competing here.
Most of the time, the decision to hire is an emotional response to an operational problem. You see the overflow, you think "I need someone". But nobody asks: does "someone" have to be human?
What an employee really costs in Belgium (2026 figures)
Belgium has some of the highest labour costs in Europe. Not because net salaries are extraordinary, but because the social charges on top are substantial.
Here is the real breakdown for a junior-to-mid administrative or sales profile, full-time.
The gross salary for an admin/secretarial profile at a Belgian SME is around €2,200 to €2,600/month depending on the region and experience. Let's take €2,400 gross as our base.
Employer social contributions (employer ONSS) represent around 27% of gross, i.e. an additional €648/month. Add any transport costs (capped but real), meal vouchers (between €6 and €9/day), eco-vouchers (~€250/year), and a group hospitalisation insurance if you offer one.
Total monthly cost to the employer: around €3,400 to €3,900 for this profile. That's €42,000 to €47,000/year.
The first year costs more, because you need to add:
- Recruitment cost: 1 to 2 months of gross salary if you handle it yourself, or 15–20% of the annual gross salary if you go through a recruitment agency (i.e. an extra €4,000 to €8,000).
- IT equipment and phone: €1,000 to €2,000.
- Initial training and onboarding time: €800 to €1,500.
- Management time spent on supervision: 2 to 3 hours/week from the direct line manager.
Total first-year cost: €50,000 to €60,000 excl. VAT.

What automation costs
Automation isn't free. But compared to an employee, its cost structure is radically different.
There's no recruiting. No 3-month process, no job ad to write, no interviews, no probation period.
The cost is predictable. A fixed monthly subscription, known in advance, that doesn't vary with seniority or annual salary negotiations.
There are no social charges. No ONSS, no holiday pay, no end-of-year bonus, no travel expenses, no meal vouchers.
There's no turnover. The tool doesn't leave your company after 18 months for a better-paid position. It doesn't take sick leave. It doesn't resign.
For a Belgian SME, here are the real ballpark figures (see our article on the cost of automation):
- Simple automation (follow-ups, confirmations, tool sync): €200 to €350/month, i.e. €2,400 to €4,200/year.
- Full platform (dashboard, multi-process, mobile): €600 to €1,200/month, i.e. €7,200 to €14,400/year.
- Initial setup: from €0 to €990 one-off depending on complexity.
3 scenarios compared
Here are three concrete situations and what the numbers say in each case.
| Scenario | Annual cost — Hiring | Annual cost — Automation | Our recommendation |
|---|---|---|---|
| 10 h/week repetitive tasks (follow-ups, confirmations, reports) | €22,000 — €26,000 (part-time + charges) | €2,400 — €4,200 (€200–350/month) | Automation |
| 25 h/week mixed (admin + reception + coordination) | €42,000 — €50,000 (full-time + charges) | €5,000 — €7,000 (auto) + team time reallocation | Hybrid recommended |
| 35 h+/week client relations, negotiation, handling the unexpected | €42,000 — €55,000 (full-time + charges) | Partially applicable (peripheral admin tasks) | Hire |

When hiring is still the right answer
There are situations where the question doesn't arise: you need a human.
When the client relationship is the core of your value. A sales rep who builds lasting relationships, a service technician who reassures an anxious client, an account manager who knows the history of every file — no tool comes close to this value. Automating these roles would make no sense.
When it's a rare skill. A senior developer, an experienced accountant, a commercial director: these are profiles that bring expertise automation cannot simulate. The financial calculation doesn't apply here.
When growth demands a physical presence. If your SME is opening a second location, extending its hours, or multiplying its customer touchpoints — some roles need a body in the room.
| Type of need | Right response | Why |
|---|---|---|
| Client relationship at the core of value | Hire | No tool replicates trust, relational history and commercial diplomacy. |
| Rare skill or domain expertise | Hire | The contextual judgement of a senior developer or experienced accountant cannot be simulated. |
| Growth requiring a physical presence | Hire | New site, extended hours, multiplied touchpoints: you need a body in the room. |
| Repetitive and predictable tasks | Automation | Cost 10× lower, 24/7 availability, no turnover or social charges. |
