N° 01 — Client case — Fruit & vegetable merchant Local retail

Client case — a fruit & vegetable merchant goes from a notebook on the stall to a business that runs itself, with LTC Group

Market stall, corner shop, home-delivered baskets — all in a single system, and a website that finally makes them visible on local Google.

N° 02 — The context

A thriving local business,
run entirely on gut instinct.

A Belgian fruit & vegetable merchant with two sales points: a market stall three days a week and a small corner shop. Fresh produce, local suppliers, a loyal neighbourhood clientele. But the whole operation ran on gut instinct: no stock tracking, sales written in a notebook, zero online presence. When asked about per-product margins, the owner just shrugged.

Pain points identified during the audit

01

Stock managed by feel, massive waste

Supplier orders were placed "by eye". The result: too much stock on some products ending up in the bin, and stock-outs on others that frustrated loyal customers. No visibility on real per-product margins.

~15 % of revenue lost
02

Unstructured sales tracking

A basic cash register in the shop, a notebook on the market stall, delivered baskets noted on Post-its. No link between any of them. Impossible to know what was really selling, where, or at what time of year.

3 siloed channels
03

Invisible on Google

No website, no up-to-date Google Business listing, no local presence. Neighbourhood regulars found the shop by word of mouth. Every newcomer — and all demand for delivered baskets — went straight to the competition.

Zero visibility
N° 03 — The solution

What we built.
Three components, one unified system.

02

SEO website + basket ordering

A fast, lightweight website built for local Google searches: product pages indexed on local keywords, optimised Google Business Profile, online basket ordering (click & collect or home delivery). The site updates itself from live stock levels — a sold-out product disappears automatically.

All systems speaking the same language

Stock, POS, market stall and website finally share one source of truth. Training for the owner and both employees: within a week, everyone had mastered the new system.

Market · Shop · Website · Synchronised
One stock, three touchpoints
Market stall

Mobile POS on a tablet, sales synchronised live with the central stock.

Shop

Fixed till, staff management, product scanning — everything feeds back to the same place.

Website

Live stock, basket ordering, scheduled pickup. Photos refreshed based on fresh products currently in stock.

N° 04 — Before / After

Concretely,
what changed day to day.

Waste from unsold stock / expiry

−60 %
Before

Around 15 % of revenue was thrown away. Supplier orders placed "by eye" — overstock on one side, stock-outs on the other.

After

Waste falls to ~6 % of revenue. Supplier orders are driven by real sales data, not instinct.

Local Google visibility

Top 3
Before

Non-existent. No website, no up-to-date listing. New customers and basket orders all went to the competition.

After

Top 3 on local searches. The shop now captures all the "fresh fruit & veg near me" queries.

Full inventory count

5 min
Before

About 2 hours, shop closed. A chore nobody wanted to do regularly.

After

5 minutes, no closure needed. Stock is always current; the inventory becomes a quick check, not a project.

Per-product margin view

Real time
Before

None. Impossible to tell which product was actually profitable and which was losing money.

After

Real-time margin by category. The owner makes decisions based on numbers, not impressions.

N° 06 — Key takeaway

A neighbourhood shop doesn't compete in the same league as a supermarket — except on Google. With the right tools, a small merchant takes back control of their stock, margins and visibility. And becomes competitive again, without sacrificing what makes them different: proximity.
